IN SHORT

Business process automation is now within reach of Italian SMEs too, thanks to tools such as n8n that don't require programming skills. With a visual interface, n8n lets you connect your CRM, forms, email marketing and notifications in automated flows that fire within seconds. Compared with alternatives such as Zapier and Make, n8n offers more flexibility and lower costs for anyone working at significant volumes. The article walks through a complete workflow, from incoming lead to sales proposal, and covers the most common mistakes to avoid during implementation. The starting point isn't the tool, but being clear about the process you want to automate.

Topic of our service Marketing Automation

One in three small Italian businesses still spends hours every week copying contacts from a web form into an Excel spreadsheet, then pasting that data into the CRM, then opening the email software to send a welcome message. Three separate tools, three manual steps, an hour lost every day.

Business process automation is no longer something only for large corporations with six-figure IT budgets. With tools like n8n, an SME with no programming skills at all can build automated flows in a few hours and connect its CRM, email marketing and lead management in a way that works and can be measured.

In this article we look at how to do it in practice: from the basic logic of n8n, to ready-to-use marketing workflows, to how it compares with the most popular alternatives.

What n8n is and why it matters to SMEs

n8n is an open-source workflow automation tool. It works through a visual drag-and-drop interface: you build flows by connecting “nodes”, each of which represents an action (sending an email, updating a record in the CRM, posting a notification on Slack, and so on).

Its main advantage over competitors is the pricing model: n8n can be installed on your own server without variable licence costs, or used in the cloud on a fixed monthly plan. For an SME processing thousands of leads a month, this makes a huge difference to running costs.

You don’t need to write code. Most flows are built by choosing ready-made connectors (n8n supports more than 400, including HubSpot, Pipedrive, Mailchimp, Google Sheets, Notion, Typeform and dozens more). For more specific cases you can add a small block of JavaScript, but it’s optional.

Business process automation: where to start

When we talk about business process automation for an SME, three areas deliver the fastest return: managing incoming leads, the CRM and contact qualification, and post-acquisition email marketing.

There’s no need to automate everything at once. The most effective approach is to start with a single process that currently takes up repetitive manual time, build the flow, validate it, and then expand.

Managing incoming leads

A typical scenario: a potential customer fills in a form on the website. Without automation, someone has to open the email notification, copy the details into the CRM, assign the contact to a salesperson, and then remember to send a reply.

With n8n, this flow becomes:

  • The form (Typeform, Gravity Forms or a simple HTML form) sends the data to n8n via a webhook
  • n8n automatically creates the contact in the CRM (e.g. HubSpot or Pipedrive) with all the fields filled in
  • It assigns the lead to the right salesperson based on the source or the product requested
  • It sends a first personalised reply email with the contact’s name and the relevant information
  • It notifies the team on a Slack or Teams channel

All of this happens less than 30 seconds after the form is submitted, without any human input.

CRM and automatic contact qualification

Any company working in B2B knows that not every lead deserves the same treatment. A contact who has visited the pricing page three times is worth more than one who has opened a single newsletter.

n8n lets you build lead scoring flows based on behaviour: every action the contact takes (opening an email, clicking a link, visiting a specific page) automatically updates a field in the CRM. When the score passes a set threshold, the contact moves to the next sales stage and the sales manager receives an alert.

Automated email marketing

The welcome sequence is the most immediate use case. When a new contact enters the CRM, n8n can trigger a series of emails spread over time: a welcome email on day 0, one with useful content on day 3, one with a case study on day 7.

But business process automation for email goes beyond static sequences. If the contact clicks a specific link, the flow branches: someone who showed interest in product A receives different messages from someone who clicked on B. This level of personalisation, which until a few years ago was only available on enterprise platforms costing thousands of euros a month, can now be built in n8n with a few hours’ work.

n8n vs Zapier vs Make: which to choose

When an SME starts looking into workflow automation, the three names that always come up are n8n, Zapier and Make (formerly Integromat). There’s no universal answer, but there are concrete differences that affect the choice.

Zapier is the easiest platform to use. The interface is intuitive, the documentation is excellent, and you can get a basic flow up and running in 15 minutes. The drawback is the price: the model is based on the number of “tasks” executed, and for a company processing significant volumes of data the monthly costs climb quickly. It’s the right choice if you want to get started straight away with simple automations and don’t need complex logic.

Make sits somewhere in the middle. It has a very pleasant visual interface, supports multi-step scenarios with advanced conditional logic, and its pricing is more flexible than Zapier’s. It suits those who need sophisticated flows but don’t want to manage a server.

n8n is the most powerful and flexible option. It supports complex logic, can be installed on your own infrastructure (removing variable costs), and has an active community producing templates and integrations. The trade-off is a slightly steeper initial learning curve than the other two. For anyone with a little confidence using digital tools who works on high-volume repetitive processes, n8n is often the most cost-effective choice over the medium term.

In short:

  • You want absolute simplicity and have the budget: Zapier
  • You want a balance between features and ease of use: Make
  • You have high volumes or want full control over costs: n8n

A practical workflow: from lead to customer

To make business process automation more concrete, here’s an example of a complete workflow for an SME selling B2B services.

Trigger: a prospect fills in the “Request a demo” form on the website.

Step 1 – Creating the contact in the CRM. n8n receives the data via webhook and creates the record in the CRM with name, email, company and acquisition source.

Step 2 – Automatic qualification. If the company named in the form is above a certain size (which can be checked through automatic enrichment with tools such as Clearbit or Hunter), the lead is tagged as “priority”.

Step 3 – Sales assignment. The priority lead is assigned to the sales manager, who receives a Slack notification with the contact’s name and company.

Step 4 – Confirmation email. Within 60 seconds the prospect receives a personalised email confirming the request and providing a link to choose a time for the demo.

Step 5 – Parallel nurturing. Meanwhile an email sequence starts: on day 1 an article about the problem the product solves, on day 3 a case study, on day 5 a reminder about the demo.

Step 6 – Closing the loop. After the demo, if the salesperson updates the status in the CRM to “Proposal sent”, n8n automatically sends the follow-up email with the proposal attached.

This flow replaces around 4 hours of manual work a week for a small team, cuts response times from hours to seconds and makes sure no lead slips through the cracks.

What you need to get started

The barrier to entry for business process automation with n8n is low, but it isn’t zero. Here’s what you actually need:

  • An n8n account (cloud or self-hosted)
  • API credentials for the tools you want to connect (CRM, email platform, forms)
  • 2–3 hours to build your first flow
  • A well-defined manual process to start from

The critical point isn’t technical, it’s strategic: many SMEs fail to implement automation because they try to automate processes that don’t even work by hand. Before building the workflow, it’s worth mapping the process on paper, working out where time is being lost, and deciding which entry point will be most effective.

At Digital Runner we support Italian SMEs through this phase: from process analysis to configuring the flows, through to training the team. The most common mistakes in business process automation

Working with Italian SMEs on implementing automated flows, we see the same mistakes again and again. They’re worth naming before you run into them.

Automating chaos. If your lead management process is muddled when you do it by hand, automation will make it muddled and fast. That isn’t an improvement. Before building any workflow, the manual process needs to be clear, documented and working.

Connecting too many tools at once. The temptation is to build the final flow straight away: form → CRM → email → Slack → invoicing → reporting. The result is almost always a workflow that’s hard to test and even harder to maintain when something goes wrong. It’s better to start with three nodes and add one at a time.

Not monitoring failures. n8n logs the errors from every execution, but if you don’t set up an alerting system (even just an email or a Slack notification when something fails), you’ll only notice the problem when a customer complains they never got a reply. Workflows in production need monitoring.

Neglecting data quality. An automated flow is only as accurate as the data it receives. If the forms don’t validate email addresses, if the CRM has duplicates, if fields aren’t standardised, automation amplifies the problems instead of solving them. Cleaning up the database is often the most important groundwork.

Not training the team. Business process automation changes the way people work. If the sales team don’t know the CRM now updates itself, they’ll keep entering data by hand and creating duplicates. If marketing don’t understand the logic behind the email sequences, they’ll step in manually and break the flows. Training isn’t optional.

The next step

Business process automation isn’t a one-off project. It’s a change of approach: no longer doing by hand what can be handed over to a system, so that people can focus their energy on what really matters: relationships, strategy and decisions.

n8n is a powerful, accessible tool, but the value doesn’t lie in the tool itself. It lies in understanding which processes to automate, in what order, and with what business goal.
