Beyond the MQL: how to build a B2B funnel that generates revenue, not just leads

IN SHORT

The MQL has lost its meaning if it isn't followed by real revenue. Building an effective B2B funnel takes a systemic approach: every stage needs optimising and every hand-off coordinating between marketing and sales. Quantitative data and qualitative feedback guide continuous optimisation, while AI opens up new opportunities for personalisation and prediction. But be careful: without solid foundations, automation only amplifies mistakes. In this article we share our hands-on experience of turning leads into real customers.

You know the feeling? You look at the monthly report and you’re told: “We generated 2,000 MQLs this quarter!” And you think: “Great. But where have all these opportunities gone?” Exactly, because all too often the B2B funnel looks like a leaky one: plenty goes in, but nothing solid comes out at the end.

MQL, SQL, lead: sorting out the acronyms

Before we get into it, let’s clarify the terms. A lead is simply a contact, someone who has interacted with us: downloaded an eBook, filled in a form, left a business card. A Marketing Qualified Lead (MQL) is a lead that, according to marketing criteria, shows potential interest in buying. Not ready yet, but warm.

Then there are SQLs, Sales Qualified Leads: contacts who, after checking by the sales team, are considered ready to be brought into an active sales process. If the B2B funnel is well built, the move from MQL to SQL is smooth, consistent and trackable. But how often does that really happen?

Forget volume, think quality

We grew up in a world where “more leads = better”. But if there’s one thing we’ve learnt in the field, it’s that the number of MQLs is not a reliable indicator of performance. The B2B funnel isn’t a plumbing system: it’s a complex system where every stage has to be optimised with surgical precision.

We started clearing things out. That’s right: getting rid of pointless forms, removing friction from the user experience, cutting response times with sequences that are automated but human. When it works, a B2B funnel is an experience, not a series of forced steps.

Above all, we worked on aligning marketing with sales. A marketing qualified lead without follow-up is just a metric on a dashboard. But when the two teams talk every day, share feedback and update their definitions… the magic happens. The B2B funnel turns into a fluid ecosystem, where every interaction brings you closer to the close.

The stages of the B2B sales funnel: an ecosystem rather than a sequence

A good B2B funnel isn’t linear. It’s circular, alive, adaptive. Here’s how we rethought it:

1. Awareness with a strong point of view

We stopped chasing clicks. Now we care about impact. Campaigns with polarising messages, content that takes a stand, digital events that only attract the right audience. The aim? Self-selection right from the start. If the B2B funnel starts with weak content, it’s bound to produce weak leads.

2. Interest with personalised content

Enough generic white papers. We use behavioural and firmographic data to build tailored experiences: short videos for people at the beginning, interactive demos for those who already know the problem. Fine-grained segmentation and intelligent nurturing are the beating heart of any B2B funnel that really wants to perform.

3. Consideration backed by sales

This is where real synergy comes in. If marketing brings qualified leads, sales responds in real time, with tailored content. Micro-presentations, ROI calculators, case studies specific to the industry. Consideration gets shorter when the value is clear. And the B2B funnel picks up speed.

4. A jointly guided decision

The big moment. We don’t wait for the prospect to decide: we walk alongside them. Shared deal desks, alignment workshops, internal validation calls. The B2B funnel is about creating value together, not pushing.

Data, feedback and continuous optimisation

Our work doesn’t end when the lead becomes a customer. In fact, that’s exactly where we learn the most. We use B2B funnel metrics to identify bottlenecks, drop-off points and unusual conversion rates. But we don’t stop at the numbers.

Every month we interview the sales team. We ask: “Who were the best leads? What worked? Where did we waste time?” Human feedback is the soul of conversion funnel optimisation.

On top of that, we analyse the quality of calls, the content of emails, reaction times. We use conversation recording tools, CRM analytics and heatmaps of our pages. Because every detail tells us something about our B2B funnel. And every small optimisation is worth its weight in gold.

MQL and SQL: let’s agree once and for all

How many times have marketing and sales been at each other’s throats over the definition of a marketing qualified lead and a sales qualified lead? Too many.

The turning point? Continuous alignment. Every quarter we review the definitions together, in the light of the results. If an MQL never becomes an SQL, then something’s wrong. And we’re not interested in who’s “to blame”. We’re interested in fixing the system.

Working on a B2B funnel also means having the courage to change your indicators when they stop being useful. And trust us, that happens a lot.

The metrics that matter

We threw out the reports full of vanity metrics and focused on these:

  • Revenue by source: where the deals that close come from.
  • Velocity: how long it takes us to close.
  • Conversion rate from MQL to SQL and from SQL to Closed Won.
  • Real pipeline coverage: how solid it is, not how full it is.
  • ROI per campaign, not per channel.

Because if the B2B funnel doesn’t bring in revenue, it’s just a merry-go-round of lights spinning to no purpose.

The B2B funnel and AI: the new frontier

An important note: artificial intelligence isn’t a magic wand, but it can be a formidable accelerator. We use it to segment better, personalise in real time, predict behaviour and optimise the stages of the B2B sales funnel.

With predictive models we analyse when a lead is ready to be contacted, which message is most likely to convert, and which content is needed at each micro-stage of the buyer journey. The B2B funnel has never been so dynamic.

But be careful: AI only makes sense if you have solid foundations. Without a well-designed B2B funnel, automation amplifies mistakes. And you need governance, a clean CRM and a strategy. AI doesn’t rescue muddled funnels. It makes them more complicated.

So first we design, then we automate. And when we automate, we test, iterate, measure and… start again!

Let’s do it together

Building a B2B funnel that generates revenue takes strategy, patience and collaboration. But above all, it takes a new mindset: fewer leads, more value.

If you want to rethink your approach, if you’re tired of celebrating MQLs that lead nowhere, if you want a B2B funnel that generates customers and not just contacts…
